This principle, known as the "Gottman Ratio" or the "Magic Ratio," highlights the importance of fostering positivity and trust in every interaction.

    Complex problems require collaborative solutions. Leaders who engage their teams in meaningful discussions, ask insightful questions, and co-create solutions consistently outperform those who rely solely on issuing directives. As Judith E. A few years ago, I was managing a team during a high-pressure project. Tensions were high, and communication had started to break down. I noticed one of my team members, Jake, had grown increasingly disengaged. My initial reaction was to address his declining performance directly—a classic “positional” leadership move. But something stopped me. Instead of jumping to conclusions, I decided to lean into curiosity.

I scheduled a one-on-one meeting and began with a simple question:
"Jake, how are you feeling about the project right now?"

The question opened the floodgates. Jake shared that he was feeling overwhelmed, unsure about his role, and hesitant to speak up during team meetings because he feared judgment. I listened without interrupting, reflecting his concerns back to him to show I understood:
"It sounds like you’re feeling unsure about your contributions and are hesitant to share your ideas because of the team dynamics. Is that right?"

As Jake nodded, the conversation shifted. Together, we explored ways to clarify his role, build his confidence, and create a more inclusive team environment. By the end of the meeting, Jake wasn’t just heard—he was empowered. He became one of the project’s most active contributors, bringing valuable insights we might have otherwise missed. That experience reinforced for me that leadership isn’t about authority; it’s about facilitating conversations that unlock potential.

To shift from positional to conversational leadership, try this simple but powerful Conversational Intelligence Exercise during your next high-stakes interaction:

  1. Set the Context for Trust
    Start by affirming your intent. Use language that disarms defensiveness, such as:
    “I want us to work through this together because your perspective is really valuable.”

  2. Ask Open-Ended Questions
    Replace assumptions with curiosity. Use questions like:

    • “What’s your perspective on this challenge?”
    • “How do you think we could approach this differently?”
  3. Reflect and Validate
    Show that you’re actively listening by reflecting back what you hear.

    • “What I’m hearing is that you feel X because of Y. Is that accurate?”
  4. Co-Create Solutions
    Transition the conversation into problem-solving by asking:
    “What do you think the first step might look like?”

  5. Reinforce Ownership
    Conclude by affirming their contribution and clarifying next steps.

    • “I really appreciate your input. Let’s revisit this in a week and see how it’s progressing.”
